For decades, tech startups have fallen victim to a dangerous myth: that sales strategies should help customers buy software. Burnley based startup TowneleyAI has rejected this premise, and here’s a blog outlining their go-to-market alternative strategy. I’ll let Poppy, the CTO, tell you more.
When we convened at our quarterly sales retreat last week, CEO Sean posed a single, paradigm-shattering question, scrawled across the two A4 flip charts: If our autonomous, multi-modal, agentic swarm architecture products can seamlessly simulate human thought, why are we still letting human decision-makers stand in the way of closing £1m ARR this year?
The answer was painfully obvious. Traditional sales funnels are plagued by human friction: budget reviews, compliance, security audits, and worst of all, prospective clients asking for a demo: What does your AI product actually do?
We set to work and devised the Towneley Horizon™ Sales Framework. It was transformational, like the Dutch inventing Total Football in the 1970s. This was Total Sales. Since adopting the approach and replacing traditional value propositions with synthetic narrative loops and dynamic, token-indexed pricing, we’ve grown our pipeline by 125% while systematically eliminating the need for SDRs to demo a working product.
Here is the playbook we’ve used to scale our pipeline and the operational lessons every founder must replicate to succeed in the agentic era.
Phase 1: Top-of-Funnel Enablement (TFE). Traditional top-of-funnel strategy focuses on lead generation, supported by marketing content. This is a rookie mistake and so 1980s IBM. When you provide a prospective buyer with clear information, you’re giving them permission to say no. The Towneley Horizon™ framework replaces traditional outbound discovery with TFE.
Instead of pitching features, our Autonomous Pipeline Evangelists (APEs) – no SDRs on our team – deploy multi-layered, narrative cluster conversations designed to induce executive angst from FOMO. Our model has shifted the paradigm.
- Legacy sale funnel: Awareness ➔ Consideration ➔ Decision ➔ Churn
- Towneley Horizon™: Shock ➔ Surrender ➔ Commitment ➔ Order
The deal progresses immediately to phase two.
Phase 2: Dynamic Schrödinger Pricing. Pricing transparency is another opportunity for a prospect to ask awkward questions. Premium SME AI requires Schrödinger Pricing — a financial model where the contract value is simultaneously zero and infinite until the invoice is sent.
Historically, software was priced per seat, but as AI agents emerge, per-seat pricing is economic suicide. Towneley have pioneered Value-Capture Per Token (VCPT). Here is how our pricing functions:
- If our agentic workflows perform a task, the client is billed for the outcome and tokenisation applies;
- If our agentic workflows fail to perform a task but generates a confident explanation of why the task was philosophically unachievable, this is classified as a Tier-1 Epiphany and billed at £5/1,000 tokens.
By ensuring our pricing structure requires a master’s degree in quantitative finance to dispute, our net revenue retention (NRR) remains perpetually locked at 185%.
Phase 3: Closing via FOMO Orchestration. The final stage of the Towneley Horizon™ strategy leverages FOMO Orchestration. APEs never schedule closing calls. Instead, we issue prospective buyers an Act Now Proposal.
We inform the prospect’s CEO that their primary competitor has already initiated an enterprise-wide deployment of our agentic core products, and that remaining on legacy software will result in a permanent loss of operational velocity within 72 hours. If the prospect asks to see a deployment case study, we politely inform them that the case study is protected under an NDA.
Ten takeaways. If you are a founder attempting to navigate the choppy waters of AI product sales, clean your whiteboard. Here are the ten hard-learned operational rules from our sales journey:
1. Never let a product demo interrupt a good pitch. If your SDRs are opening the software during a discovery call, your sales strategy has failed. Software contains bugs, latency, and UI flaws; powerpoints and vague, complex architectural diagrams contain pure, unadulterated potential. Keep the buyer focused on the vision of what the AI will do, not what it does today.
2. If you can explain your value prop in one sentence, it’s not complex enough. If a customer immediately understands what your product does, they will immediately calculate how much it should cost, and that number will be low. Your core VP should read like a cross between a Brian Cox Astrophysics paper and a McKinsey slide deck. If the prospect isn’t slightly unnerved or confused, they won’t feel underqualified to renegotiate your price point options. Or something like that.
3. Replace features with paradigms. Stop selling dashboards, automation, and analytics. Nobody wants tools anymore. Sell autonomous agentic swarms that execute end-to-end cognitive workstreams. The moment you start selling a digital surrogate worker, you can add two zeroes to your AOV.
4. Charge for the hallucinations. When your AI outputs incorrect information, do not issue a refund. Rebrand the output. For us, an agent hallucination is simply a Strategic Ideation. We charge an add-on fee for access to these unconstrained creative outputs, framing them as a feature designed to disrupt confirmation bias.
5. Security concerns from compliance to co-design. When the prospect’s InfoSec team sends you a 300-question vendor risk assessment, do not answer it. Instead, invite their CISO to join your Cyber-AI Advisory Board and invite them to your hospitality box at Turf Moor. You will see their 300-question security audit magically shrink to a single signed order.
6. Value-Based pricing Is dead. Long live panic-based pricing. Pricing assumes the customer knows their baseline metrics. Most buyers have no idea what their current processes cost, so, price your solution relative to the cost of the catastrophic existential threat your prospect faces if their board finds out they don’t have an AI strategy. Panic is an asset class with infinite upside.
7. SDRs are out – prompt evangelists are in. Retire cold calling scripts. Your sales outreach should consist of personalised, AI-generated content showing the prospect synthetic simulations of their company going bankrupt because they failed to adopt agentic workflows. High-personal engagement is dead, wash-rinse/repeat automated existential dread outbound is the future of pipeline generation.
8. Turn churn rate into cohort optimisation. When a customer cancels their subscription, your customer success team must not admit defeat. In our internal reporting, we do not have churn. We have Offboarding. We use customer departures as an operational mechanism for purging clients from our ecosystem to protect our GPU cluster efficiency.
9. Build a confidence layer. Avoid technical founders. They say things like, The API rate limit is 1,000 requests per minute, or The model still experiences latency on large context windows. You need to translate those technical limitations into enterprise selling points: We intentionally regulate throughput to enforce deliberate, high-leverage decision hygiene.
10. Always close on a vision horizon, never a deliverable date. When a client asks when a promised feature will launch, never give a calendar date. Dates create accountability, and accountability kills deal closing momentum. Instead, anchor all product roadmaps to vision horizons, they’re worth waiting for assure the client.
As we prepare for revenue expansion, we remain steadfast in our commitment to disrupting the traditional sales landscape. We are currently testing an AI sales agent that negotiates contract terms directly with the client’s AI procurement bot, which we’ve called Project Omnipresence.
In our initial sandbox tests, the two agents spent four minutes exchanging contract comments and renegotiating before agreeing a £100k contract paid entirely in GPU credits. No human was involved. The future of sales isn’t human-to-human. It isn’t even human-to-machine, but machine-to-machine, monitored by TowneleyAI. Welcome to the ne horizon.
Summary. Of course, the above is simply nonsense parody. Ai shouldn’t be forced fitted into every situation. For startups, early sales aren’t just about driving immediate revenue, they are the primary engine for customer discovery, value proposition validation, and confirming checking product-market fit. This relies on close human interaction between founder and prospect.
However, founders often struggle with limited capital, time, no brand awareness, and spartan sales bandwidth. Because of these limitations, adopting AI can act as a force multiplier across the entire early-stage sales cycle, enabling founder-led sales to operate with the reach, precision, and efficiency of an enterprise go-to-market firm. Here are some thoughts on the application and benefits from AI-driven sales execution.
1. Hyper-targeted prospecting and intent discovery. Early-stage startups cannot afford to waste outreach cycles on low-probability opportunities. AI transforms raw market data into actionable sales intelligence:
- Account scoring and intent tracking: AI platforms analyse digital footprints, funding news, hiring changes, and web traffic to identify and rank potential prospects to provide a qualified target list;
- Automated ICP: By ingesting unstructured data from early pilot wins, customer interviews, and CRM notes, AI identifies hidden patterns to refine target customer criteria;
- Lead enrichment: AI agents autonomously scrap, verify, and consolidate prospect data across public sources, delivering enriched profiles without the need for manual data entry.
Key benefit: Focuses outreach strictly on warm, high-fit accounts.
2. Scalable outreach and hyper-personalisation. Generic cold emails yield abysmal conversion rates, but manual research takes too long. AI bridges this gap by enabling personalised messaging at scale:
- Contextual outreach: AI analyses prospect’s company filings, and press releases to draft personalised opening hooks tailored to their specific pain points;
- Autonomous AI SDRs: AI SDRs handle initial cold outreach, primary objections, answer technical FAQs, and book meetings;
- Multi-Channel orchestration: AI manages coordinated touchpoints across email, social media, and messaging platforms, adapting based on buyer engagement signals.
Key benefit: Achieves enterprise outreach scale without extra headcount and cost.
3. Conversational intelligence. Founder-led sales often suffer from inconsistent execution. Real-time conversational AI levels up pitch quality instantly:
- Real-time call guidance: AI speech analytics tools listen to sales calls, prompting with objection-handling snippets, competitive positioning, or pricing details live during conversations;
- Automated call summarisation and CRM sync: AI automatically transcribes calls, extracts key action items, and syncs updates into the CRM;
- Sentiment and friction analysis: By scanning call recordings, AI flags recurring objections, feature requests, or points of hesitation to inform both sales strategy and product roadmaps.
Key benefit: Improves win rates and captures clear market feedback.
4. Sales collateral generation and demo customisation. Creating tailored sales pitches and custom demos for every prospective buyer usually drains engineering and sales bandwidth. AI can remove this blocker:
- Dynamic presentation generation: AI tools construct customised pitch decks, case studies, and proposals adapted to the prospect’s pain points;
- Automated demos: AI agents can populate demo instances with synthetic data matching the prospect’s company metrics, making demonstrations immediately resonant;
- Interactive proposals: AI creates interactive digital product experiences where buyers can adjust variables to see real-time ROI calculations.
Key benefit: Reduces sales cycle length and prevents deal slippage.
5. Deal management, closing, and pipeline intelligence. As pipeline volume grows, AI prevents deals from stalling due to lack of follow-up or poor visibility:
- Deal scoring: Machine learning models analyse buyer engagement, such as email reply velocity, proposal views—to flag at-risk deals early;
- Contract and proposal automation: AI drafts initial documents, highlights risky clauses, and accelerates contract negotiations, allowing deals to close faster;
- Nurture sequences: When a lead delays a buying decision, AI automatically triggers relevant follow up sequences.
Key benefit: AI increased both momentum and tracking of the sales pipeline.
To support the input from AI, it’s important to keep human judgement in the loop, for example, reviewing automated messaging templates and proposals before sending. AI models are only as good as the underlying data, so ensuring data quality is vital. It’s also essential to feed successful human sales conversations back into AI prompts to continually refine value proposition resonance.
